Some pics of the mess! Advice needed!

Here are a few pictures of the transom. Originally, you can see I had the exquisite idea that the storage box gave the transom considerable strength so, I replaced the transom up to that point (beginning of the box). Guess where the movement in the transom was coming from? ...Yes, you are correct...right at that spot. Why weren't you walking down the street when I was doing the job, stop by have a beer or two and tell me I'm an ass for doing the job this way. Well, all in the past and I'd like to hold on to the boat. Lines just too damn sweet to give up. Such a beautiful boat.

Ok, so I'm open for advice, ridicule and abuse here. Let her rip, I need some serious help.

MY goal is to get her back in the water safe and sound with peace of mind. I have time to do this and a little bit of money for some help with really tough stuff If I can't handle it timewise (If I can even find anyone willing).

So I really need to know if I need to chisle and grind down to the skin or can I leave the good part of the transom alone and just replace the 1/4 that is rotted, then re-inforce the whole thing somehow. She doesn't need to be pretty at the transom, just needs to be strong, safe and long-term. I'd like to take the shortest route to this. A 135 Optimax will hang off the back.

Hopefully the pics are clear enough to show that the 3/4 of the transom (beginning at starboard) is relatively new right up to the box.

The second shot shows the box after I pulled it off last night in a maddened panic.

I did not add stringers, just knees.
